HR, AI, and the human systems between them.

I spent twenty years inside the problems AI is now being asked to solve.

Not studying them from a slide deck, but living them as an HR practitioner, a workforce architect, and eventually the person building the AI systems meant to work in real, regulated, messy environments where people's livelihoods are on the line.

This site is where I show the open frameworks and applied research. The projects are personal and independent of my employer. The views expressed here are my own.


For decades, I have sat in rooms where a line on a process map eventually became standard working day of an enterprise. I've seen HRIT systems at their most ambitious and most human moments: A global transformation, inside a difficult design decision, or in the quiet moment when someone asks what this technology will mean to their work.

AI has changed the tools. Made it fast. But not changed the responsibility.

My work brings together functional HR, workforce architecture, change management & organization design, enterprise technology, and artificial intelligence. Some of it takes the form of working systems. Some becomes a book or research paper. Some begins as a question that I cannot leave alone.

One question holds it all together: How can we build more intelligent systems without making the people inside them feel smaller?

An honest note from the author, before you invest your time.

I built this because I got tired of watching "AI thought leadership" mean a slide deck, or a LinkedIn post with a strong opinion. I wanted mine to mean something else: a shipped app, a working fraud-detection system with its architecture in the open, three published books that MBA cohorts actually finish, and a discipline built from twenty years of sitting in rooms where the decisions were real.

I'm not always sure I've got it right, but I'd rather show you the attempts, assumptions, open architectrure and my perspective on the limitations in the body of work. I welcome your inputs with humility and respect. I'm responsive on LinkedIn.

I publish this work openly because ideas become more useful when other people can examine them. A confident diagram is easy to produce. A system that can be questioned is harder, and perhaps much more interesting.

Named a Top Consultant by Consulting Magazine in 2023, twenty years designing enterprise operating models for Fortune-scale organizations in functional HR, HRIT, and AI in HR, dual master's in Economics and Management, AI Strategies for Business Transformation (Kellogg Executive Education), Harvard LEAD, Leading SAFe credentials among others.

Grown from an Analyst role through two decades of increasingly complex cross-geo, cross-domain workstreams within a single firm, a path that is uncommon in an industry where advisors are often brought in without ever having built or run the systems. None of that is the point of this work: it's just why you might choose to spend the time.

1. You lead People and Org.

AI transformation is also an organizational design decision.

The technology may be new. Many of the underlying problems are not: fragmented data, unclear accountability, poorly designed work, exhausted teams, and systems that produce more activity without producing more coherence.

My work connects AI strategy with the operating realities of HR, workforce architecture, governance, and human experience. It comes from twenty years of enterprise transformation across countries, functions, and technology platforms.

The question is not only what AI can do. It is what the organization will become once AI begins doing it.

2. Practitioner navigating AI shift

The frameworks we inherited were not built for this moment.

Many practitioners are being asked to make decisions about AI while the language, governance, and boundaries are still taking shape. We have more data, more automation, and more ways to measure work. Understanding has not always kept pace.

I began developing the vocabulary I needed in my own practice: dignity debt, meaning entropy, experiential architecture, epistemic drift, and human observability.

Some of these ideas became a research discipline I call Conscious Cybernetics. Others became practical guides, tools, and architectures that can be used without adopting an entire philosophy.

You do not need to arrive with all the answers. This work began because I did not have them either.

3. You build AI systems

Architecture is where values become operational.

A principle such as transparency means little until someone decides what the system will reveal. Human oversight means little until a person has the authority to challenge an output.

I am interested in AI systems that can explain their outputs, respect real deployment constraints, and remain useful outside a polished demonstration.

Aurora is a real-time fraud intelligence system built around multiple analytical models and explainable outputs. Athena is a workforce intelligence engine that classifies roles and provides an evidence trail for each result. Their architectures are open for inspection because the choices around a model matter as much as the model itself.

What data enters? What does the system infer? Who can question the result? What happens when it is wrong?

Those are not secondary design questions. They are the architecture.

4. Student or researcher

A short post can open a question. It cannot always carry the answer.

In my books and papers, I try to give these questions room: how AI changes work, how technological systems accumulate dignity debt, why organizations lose coherence, and what it would mean to design for human agency as deliberately as we design for efficiency.

The books are free to read (CC BY-NC-ND). No registration, no emails required.

The more formal research lives within the Conscious Cybernetics Initiative. It is where I develop the constructs that need to be tested, challenged, and extended beyond my own practice.

The experience behind the work

I have spent twenty years designing and improving enterprise operating models, HR systems, workforce platforms, and AI-enabled solutions for large global organizations.

My career has grown from analyst to consulting principal through increasingly complex work across functions, technologies, and geographies. The systems and programs I have helped shape have reached workforces of more than 375,000 people across 40 countries.

In 2023, Consulting Magazine named me a Top Consultant.

I hold master’s degrees in economics and management, with further executive education in AI strategy and organizational leadership from Kellogg and Harvard. My professional work spans HR, HRIT, workforce architecture, enterprise transformation, product thinking, and applied AI.

A little about how I arrived here

I grew up in Varanasi, where the river sets the pace and patience is less a virtue than a grammar of life.

My career took me through Mumbai, Kolkata, Chennai, Canada, and the United States. The cities changed. The work grew larger. Yet I kept noticing the same thing: some organizations could move quickly while leaving the people inside them strangely still.

For a long time, I experienced this only as discomfort. The systems were becoming more efficient, but not always more coherent. They knew more about people, yet did not necessarily understand them better.

Twenty years later, I still notice it.

I have simply become better at building things in response to it.

This site is a working landscape. Some ideas here are established. Others are early and still finding their shape. I would rather let you see that process than present every thought as if it arrived complete.
